The starting point

An independent digital publication wanted to become more than an editorial website. The goal was a membership platform: content readers could find through search, member-only experiences worth joining for, and more than one way for the business to earn from its audience.

What it needed was the structure around its editorial work. The content had to be organized around clear categories and the way readers actually search, so each article had a clear place to be found. The business needed new ways to earn alongside editorial. And it needed measurement across content, acquisition and conversion, so it could see which parts of the publication were building the business.

The usual route for a publication in this position is to bolt on separate tools for membership, events and affiliate links. That tends to produce a stack nobody fully owns, data split across systems and a reader experience that feels stitched together. The job was to build the membership platform on a foundation the publication could run, measure and grow.

What I did

Rebuilding the editorial architecture

I started with the structure of the content itself and rebuilt the editorial architecture around clear content categories and search intent.

The way I approach this is to map what a publication covers against what readers are looking for, then organize categories so each one has a clear purpose. Articles get a logical home, related pieces link to each other, and category pages become useful destinations in their own right rather than archives. This is editorial work and technical SEO work at the same time: the structure has to make sense to a reader and be easy for search engines to crawl and understand.

Extending Shopify beyond ecommerce

Next came the platform. Instead of adding a separate stack for membership, I extended Shopify beyond ecommerce to support editorial content, gated experiences and membership.

That decision shaped everything after it. Keeping editorial content and membership in one system means fewer integrations to break and fewer places for customer data to drift apart. Member-only content and events were added on that same foundation, without creating a separate technology stack. For an independent publication, the platform stays something the business can run, not a growing list of tools.

Measurement across the whole reader journey

I implemented GA4 and Google Tag Manager measurement across content, acquisition, affiliate clicks and conversion journeys.

A publication’s journey is less linear than a store’s. A reader might arrive from search, read several articles, click an affiliate link, come back later and become a member. I define events for each of those moments, keep campaign and referral traffic tagged consistently, and make sure content engagement can be read against conversion. The point is to connect what people read to what they do, so editorial and commercial decisions rest on the same data.

Adding affiliate commerce

I introduced affiliate commerce as an additional revenue stream alongside editorial and membership.

In my experience, affiliate works best for a publication when it follows the content instead of leading it: recommendations that sit naturally where readers are already making decisions. Because affiliate clicks were part of the same measurement setup as content and conversion journeys, affiliate activity could be read against the content around it instead of sitting in a separate report.

Results

The headline result is a growth multiple rather than a before-and-after pair, so it is reported here as a multiple, without a baseline table.

What made the difference

Structure before scale. The 3.1x increase in organic search discovery came as technical SEO and editorial structure matured over six months. That is how growth from architecture tends to work: it builds as search engines understand the site better and readers find more of what they came for, rather than arriving all at once.

One platform, not a patchwork. Extending Shopify instead of adding a separate membership stack kept editorial content, gated experiences and membership in one system. Member-only content and events were added to that same foundation instead of becoming another tool to maintain.

Measurement that follows the reader. Tracking content, acquisition, affiliate clicks and conversion journeys together meant editorial and commercial work could be judged on the same evidence. That is what turns an audience into a business model rather than a traffic number, and it is what I mean when I say I do not advise growth, I build it.
